An overlay will not take the acid staining as well a concrete. Concrete has imperfections in it that cause the look you get from acid staining. I suggest getting some quickcrete grey concrete crack seal. It comes in a bottle with a spout. Fill your cracks and divets. Let it cure and sand flush. Clean your floor and apply concrete bonding primer. You can then have concrete paint tinted to paint your floors. You can then tape off areas in any shape you want to simulate grout lines and use craft paint to faux finish your floor by using scrunched up plastic bags. Seal the floor with 3 coats of water-based poly.

Most acid stains can only be done on new concrete. You must do your entire floor at the same time. You can't do half one day and the other the next, it won't look the same. If you are thinking about doing it yourself i would suggest finding someone who does it and get an estement first before you do it yourself.
